It’s a fair question, and most of the answers online dodge it. They quote a generic “average ROI” from a report you can’t check, list some pros and cons, and leave you exactly where you started.

So here’s a straight answer, with the maths and the real account numbers to back it. Google Ads is worth it for most small businesses, but “worth it” is a calculation, not a yes or no. Get the calculation right and the answer usually turns positive.

Are Google Ads worth it for a small business?

For most small businesses, yes, as long as a lead costs you less than a customer is worth. Google Ads puts you in front of people at the exact moment they’re searching for what you sell, so the intent is already there. The catch is that whether it pays comes down to tracking and structure, not budget.

That last point is where most of the money goes missing. Two businesses can spend the identical R15,000 a month and get completely different outcomes. One books a steady run of enquiries. The other buys a busy-looking dashboard full of clicks that never become customers.

The difference is almost never the budget. It’s whether the account can tell which clicks turned into real enquiries. Google’s own conversion tracking exists for exactly this reason, and an account without it is guessing at scale. If you can’t measure to the sale, you can’t say whether any of it was worth it, so that’s the first thing to fix.

Google Ads suits some businesses far better than others. If you sell something people actively search for, a plumber, a paving supplier, an optician, a law firm, you’re catching demand that already exists. If you’re trying to create demand for something nobody’s looking for yet, that’s a job for Meta ads or content, not search.

What return can you actually expect from Google Ads?

A well-run account should return several times what you put in, though the exact multiple depends on your margins and your market. Industry averages float around two to eight rand back for every rand spent, but averages hide everything that matters. Your tracking, your structure, and your close rate move the number far more than any benchmark.

Rather than quote a report, here’s what real return looks like on accounts we run.

None of those came from a bigger budget. Royal Paving returned 9.25 times its spend in the first 26 days by putting Google Shopping and Performance Max in front of people at the moment they were comparing suppliers. Designer Optics lifted return on ad spend 66% in a month by cutting waste and steering budget to what converted, not by spending more.

TileBar grew conversions 70% and cut cost per sale 20% inside a month without adding a cent of budget, purely by rebuilding a messy account so each campaign had one job. The pattern is the same every time. Return comes from structure and measurement, and only then from scale.

How do you work out if Google Ads will pay off?

Run the break-even sum before you spend a cent. Take your cost per lead, multiply it by how many leads it takes to win one customer, and compare that to what a customer is worth to you. If the cost to win is below the value, Google Ads pays. If it isn’t, something has to change before you start.

Here’s the maths on a realistic South African example.

Two things quietly break this sum. The first is a close rate you’re guessing at. If you don’t know how many enquiries your sales process actually converts, you can’t finish the calculation, so tighten that up before you scale spend.

The second is lifetime value. A once-off R2,000 sale and a client who spends R2,000 a month for three years look identical on the first invoice and completely different on the break-even sheet. If your customers come back, the true value is far higher than the first sale, and Google Ads gets more worth it, not less.

This is also why the same spend behaves so differently across accounts. Google’s Smart Bidding needs a steady flow of tracked conversions to learn from. Feed it real conversion data and it drives cost per lead down over time. Feed it clicks it can’t connect to sales and it optimises toward noise. The budget was never the lever. The data was.

When are Google Ads not worth it?

Google Ads isn’t worth it in three situations, and being honest about them saves you money. It fails when you can’t measure conversions, when your margins can’t cover the cost of a sale, or when almost nobody searches for what you sell. None of those are budget problems, and throwing more spend at them makes the loss bigger, not smaller.

You can’t measure what a click becomes. This is the most common one, and it’s fixable. Without conversion tracking wired to real enquiries and sales, every decision is a guess and the account drifts. Sort the measurement out first, then judge whether it’s worth it.

The margins don’t math. If you sell a R300 product once, with no repeat business, and a competitive click costs R40, the sum rarely works. Search suits considered purchases and services where one customer is worth real money, not thin-margin impulse buys. For those, Meta ads and organic reach usually earn their keep faster.

Nobody’s searching. Google Ads captures existing demand. If you’ve invented a category or sell something people don’t yet know to look for, there’s no search volume to buy, and you’ll burn budget on loose match types. That’s a demand-creation problem, and search is the wrong tool for it.

If none of those apply to you, the odds are strongly in your favour. If one does, fix it before you spend, or you’ll prove Google Ads “doesn’t work” when the real issue was upstream.

Yes, and arguably more so than in bigger markets. South African cost per click typically runs between R5 and R50, well below UK or US rates for the same industries, and many local niches carry less competition. Because Google sets each click’s price through an auction that rewards ad and landing-page quality, less competition and better ads both push your cost down. That means a modest, well-tracked budget can bring leads in at a genuinely low cost per lead.

We see it across the accounts we run from Cape Town. Handles Inc, a South African hardware retailer, holds a 4 times return on ad spend at R327 a sale. Moon Investments brings bullion buyers in at R335 a conversion. These aren’t big-budget accounts winning by force. They’re tightly structured accounts winning on efficiency.

The floor still matters. For most South African service businesses, around R5,000 a month in ad spend is the sensible minimum, and roughly R3,000 is the hard floor below which the account can’t gather enough conversions to optimise.
