“Why are my Google Ads not converting?” usually arrives with a screenshot. Plenty of clicks, money going out every day, and a conversion column sitting on zero or close to it. It’s a fair question, and a frustrating place to be.

Here’s the part most people get wrong. When the clicks are coming but the conversions aren’t, the budget is almost never the reason. We’ve taken over dozens of accounts in exactly this state, and the budget was the problem in almost none of them. The account either couldn’t see what was happening, wasn’t focused on anything, or was buying the wrong people.

So this is the diagnostic we actually run, in the order we run it. Work through it top to bottom and you’ll usually find the leak before you get to the end.

Why are my Google Ads getting clicks but no conversions?

Clicks without conversions almost always comes down to one of five faults, and they’re worth checking in a set order because the early ones hide the later ones. Conversion tracking is the measurement layer that tells Google which clicks turned into enquiries or sales, and if that’s broken, nothing below it can be trusted.

Run the check in this order: tracking, then structure, then intent, then the landing page, then lead quality. Most accounts break at one of the first three, and most owners start guessing at the last two. That’s the wrong end to begin.

Is your conversion tracking actually working?

Start here, every time. If you can’t tell which clicks turned into enquiries, you don’t have a conversion problem yet, you have a measurement problem, and you can’t fix what you can’t see.

The quickest test takes two minutes. Fill in your own form, or make a test enquiry, then look for it in Google Ads the next day. If it doesn’t appear, or your conversion count has been frozen while clicks keep arriving, your tracking is broken or was never set up. It’s more common than you’d think, especially after a website change quietly removes the tag.

In 2026 this matters more than it used to, because Google’s bidding leans almost entirely on the conversion signals you feed it. Current best practice is to keep one to three primary conversions tied to real leads or sales, using Google’s own conversion tags for bidding rather than a long list of soft actions. Feed it junk signals and it optimises toward junk.

When we took on Anglo Windows, a Cape Town window manufacturer, the first job wasn’t growth. The tracking was broken, so nobody could tell which clicks became enquiries. We fixed that before spending a cent on scaling, and once every enquiry was attributed properly, leads grew 57% month on month off the same engine. Same ads, same budget. We could finally see, so we could finally improve.

Is your account structured, or just stacked?

If tracking is clean and you’re still not converting, look at the shape of the account next. Most underperforming accounts aren’t badly built, they’re over-built: layer on layer of campaigns added over the years until nothing has a clear job and everything competes with everything else.

A stacked account leaks in quiet ways. Overlapping campaigns bid against each other. New customers and returning ones get bought with the same budget at very different real values. Old ad copy keeps running long after the offer changed. None of it shows up as a single obvious fault, it just slowly turns spend into noise.

TileBar, a US tile retailer, came to us exactly like that. We didn’t add a rand of budget. We retired the overlapping legacy campaigns, rebuilt them so each one had a single job, and split new customers from returning ones. Conversions rose 70% and the cost per sale dropped 20% in 30 days. Same brand, same products, same market. The structure was doing the work the budget couldn’t.

Audience structure matters just as much. Designer Optics, a US eyewear retailer, was buying everyone the same way: first-time visitors and people who’d already browsed frames treated as one crowd. We split acquisition from remarketing so warm browsers were reached as the warm audience they already were, and return on ad spend grew 66% in 30 days on the same spend. Cold and warm are not the same buyer, and paying cold prices to chase someone who already knows you is one of the most common ways to convert nothing.

Are your ads chasing clicks instead of buyers?

This is the cause most owners never check, and it’s often the real one. A campaign optimised for cheap clicks will happily fill your funnel with people who were never going to buy. You get traffic that looks healthy and a conversion column that doesn’t move.

The evidence is sitting in your search terms report, the list of what people actually typed before they clicked. Google buries it a few clicks deep, and it’s the first place we look on any account that isn’t converting. If a big share of those terms have nothing to do with what you sell, you’re paying for browsers and tyre-kickers, and no landing page tweak will save you.

The fix is to point the spend at intent. Moon Investments, a South African bullion dealer, sells a considered purchase where buyers research hard and compare premiums. Chasing cheap traffic there just fills the funnel with window shoppers. We built the campaigns around purchase conversions instead of clicks, and sales came in at R335 a conversion. Royal Paving, a paving supplier with showrooms in Johannesburg and Cape Town, was the same logic in a different category: we put Google Shopping in front of people at the exact moment they were comparing suppliers, and the account returned 9.25 times its investment in the first 26 days. Both of those are intent doing the work, not budget.

Does your landing page deliver what the ad promised?

Only once tracking, structure and intent are sorted is it worth blaming the landing page, and even then the usual fault is a broken promise rather than an ugly design. If the ad sells fast quotes and the page opens with a wall of company history, the click bounces and you’ve paid for nothing.

Three things to check, quickly. Does the page repeat the exact offer and words from the ad, so the visitor knows they’re in the right place? Does it load in under three seconds, because slow pages haemorrhage mobile visitors who never wait around? And is the next step obvious, with one clear action rather than five competing buttons? Message match, speed, and a single clear path. Get those right and a plain page will out-convert a beautiful one that makes people think.

What if you are getting conversions but the leads are junk?

Sometimes the conversion column does move, and the problem is worse: you’re paying for leads that go nowhere. That’s not a tracking fault, it’s a targeting one, and it’s the version of “not converting” most checklists ignore.

Generic creative pulls a generic crowd. Soughted manage short-term rentals, and they needed property owners ready to hand over a home, not guests looking to book. Their early campaigns brought in plenty of the wrong leads. We rebuilt the creative around owner psychology, naming the audience in the hook so the right person recognised themselves, and added an ownership question inside the form to filter browsers out before they reached sales. Fewer leads, better leads, and a list the sales team could actually work. If your conversions are climbing but your sales team is quietly ignoring them, this is your problem, not your budget.

When is it actually just too early?

Sometimes the honest answer is that nothing is broken and it’s simply too soon. Google’s automated bidding needs a run of conversions before it settles, so a new account on a modest budget can look flat for the first few weeks while it gathers data. Below roughly R3,000 to R5,000 a month in spend, that learning phase drags out longer.

But this is the last box to tick, not the first. We only accept “it’s too early” once tracking, structure, intent, the page and lead quality have all checked out, because “give it time” is also the easiest excuse for an account that will never work no matter how long it runs. If your Google Ads are getting clicks but no conversions, resist the urge to throw more budget at it. Work down the ladder instead: fix the tracking so you can see, tighten the structure so every campaign has a job, point the spend at buying intent, make the landing page keep the ad’s promise, and check the leads are the right people. The fault is nearly always in there, and nearly always cheaper to fix than to outspend.

How long should Google Ads take before they convert?

Expect useful conversion data within the first month and a stable cost per lead by around month three, once the account has gathered enough conversions for automated bidding to settle. If you're only a week or two in on a small budget, the honest answer may be that it's too early rather than broken.

Why am I getting conversions but the leads are bad?

Cheap, low-quality leads usually mean the ads are pulling the wrong crowd. Generic creative and loose targeting bring in browsers and tyre-kickers who fill in a form but were never going to buy. The fix is to name your real buyer in the ad and add a qualifying question to the form, so the wrong people screen themselves out before they reach your sales team.

Can a small budget stop Google Ads from converting in South Africa?
