How to measure SEO ROI: 5 real checks for 2026

Intro

Your SEO invoice arrives every month for the same amount. The report that comes with it says rankings are up. And you still can’t point to the customers it brought in.

That’s the position most business owners are in when they ask us whether SEO is working. The question behind the question is simpler: did the money come back? This post gives you the formula, the benchmarks, and then the part almost nobody covers. Before you calculate anything, you need to know whether the numbers going into the formula are true. In our client audits, they often aren’t.

What is SEO ROI?

SEO ROI is the return on what you spend to rank in organic search. You take the revenue organic search brought in, subtract what SEO cost you, and divide by that cost. The result tells you whether each rand spent came back with friends or didn’t come back at all.

The formula itself:

SEO ROI = (organic revenue − SEO cost) ÷ SEO cost × 100

Worked example. Say you pay R8,500 a month for SEO and your analytics attributes R25,500 of that month’s sales to organic search. That’s (25,500 − 8,500) ÷ 8,500 × 100 = 200%. Every rand returned three, one to cover itself and two in profit contribution.

The formula is the easy part. Both inputs, the revenue and the cost, hide problems, and the rest of this post is about those.

How do you calculate SEO ROI properly?

Add up every cost, attribute revenue conservatively, and calculate over at least six months. Most DIY calculations get one of those three wrong, usually by undercounting cost or crediting SEO with sales it only assisted.

Work through it in this order:

    Total your real costs.

    The retainer is only the start. Add content you pay for separately, tool subscriptions, developer hours for technical fixes, and an honest rate for your own time. An R8,500 monthly retainer is R102,000 a year before anything else.
  2. 02.

    Pick your revenue source.

    For e-commerce, use purchase revenue attributed to organic search in Google Analytics 4. For lead businesses, count organic enquiries, then multiply by your close rate and average deal value.
  3. 03.

    Decide how to handle assisted sales.

    Someone finds you through a blog post, leaves, and buys two weeks later through a Google Ads click. Last-click attribution gives paid all the credit. GA4’s attribution reports let you see these assisted paths; ignore them and SEO looks worse than it is.
  4. 04.

    Compute over a fair window.

    A single month tells you almost nothing. Run the formula over rolling six and twelve month windows and watch the direction.

What counts as a good SEO ROI?

Treat any universal benchmark with suspicion. What’s achievable depends on your margins, your market, and how long the work has been running. The pattern that matters is that SEO compounds: the same monthly spend that returns nothing in month two can return multiples by month eighteen, because the rankings and content keep working without being re-bought.

That compounding is also the fair comparison against paid ads. Google Ads returns are roughly linear, in that spend stops and leads stop. SEO’s curve starts below zero and climbs. Judging it on paid advertising’s timeline is the most common way good SEO gets cancelled early.

How long before SEO pays for itself?

For most competitive South African niches, expect early ranking movement in three to six months and a defensible positive ROI inside six to twelve. We’ve covered the mechanics of that timeline in how long SEO takes to work.

The practical implication for measurement: agree the checkpoint dates upfront. Month three is for leading indicators, impressions, average position, indexed pages. Month six is for clicks and enquiries. Month twelve is when the ROI formula gets a fair verdict.

Why your ROI number might already be wrong

Here’s the part the formula guides skip. An ROI calculation assumes your conversion data is true. In the audits we run, it frequently isn’t, and the two failures below came from real accounts we work on.

Dead tracking that nobody noticed. In one audit we found an online store whose purchase tracking had stopped recording sales entirely. Orders were still coming in and other events kept firing, so the dashboards looked alive, and months went by before anyone questioned it. For that whole stretch, no report could have honestly said whether SEO, paid, or anything else was producing sales. The instrument was broken and reporting continued anyway. The five-minute check: open GA4 and confirm purchase or lead events actually registered this week. If you sell daily and GA4 shows zero conversions, believe the gap, not the dashboard.

Consent banners hide most of your visitors. On our own site, a standard consent banner (nothing tracked until the visitor clicks accept) meant GA4 recorded 95 sessions against 265 real ad clicks over two months. That’s about 36% visibility. This isn’t a broken tag; it’s how consent mode works when people decline. If your analytics undercounts by two-thirds, organic revenue is undercounted too, and your calculated ROI is lower than your actual one.

Both failures sit underneath the formula, which is why we treat analytics and tracking as part of SEO measurement rather than a separate job. It’s the same class of problem we described in Google Ads showing conversions with no sales, just pointed at organic.

How do you know an SEO report is telling the truth?

Ask one question of every figure: is this an average across the month, or a single day? Google Search Console defines its position metric as an average, not a fixed rank, and that distinction is where reporting goes wrong, sometimes innocently and sometimes not.

We’ve caught this in a monthly report before it reached the client. A search term was claimed to have jumped to #1. The real Search Console average for the month had improved, but nowhere near that. The “#1” was the single best day of the month, and the starting rank it was measured against was the previous month’s single worst day. Two true numbers, stitched together into a false trend.

You don’t need an agency to run these checks. Search Console is free, and 15 minutes a month is enough.

How red&white measures SEO for clients

Our SEO retainers treat measurement as a deliverable, not decoration. Tracking gets audited before the work starts, because optimising against broken data wastes everyone’s money. Reports use Search Console averages, never single-day snapshots, and every ranking claim is recomputed from the source before it’s sent. Progress is judged against the checkpoint timeline above, with the ROI conversation held at the windows where it’s fair.

When a number looks too good, we check it before the client does. The report you should want is the one that survives that.

The bottom line

Measuring SEO ROI is a formula plus a trust exercise. The formula takes five minutes: attributed revenue minus cost, divided by cost. The trust exercise is confirming your conversion tracking actually works, knowing your analytics undercounts by design, and asking whether every ranking figure is an average or a cherry-picked day. Do the trust exercise first. A precise calculation on false inputs is just a confident way to be wrong.

There's no universal benchmark. SEO compounds, so early months often show negative ROI and later months show strong returns on the same spend. A more useful test is direction: organic leads and revenue per rand spent should be climbing by month six and clearly positive within a year.

How long does it take for SEO to show ROI?

Most businesses see early movement in three to six months and a defensible positive return within six to twelve. Anyone promising a positive ROI in the first month is either working in a market with no competition or measuring something other than money.

How do I know if my SEO is working?

Check three things yourself in Google Search Console: are impressions rising, are clicks rising, and is average position improving for the queries that describe what you sell? Then check that those clicks turn into enquiries or sales in your analytics. Rankings alone don't pay invoices.

Can I trust the rankings in my SEO report?

Only if you know what the number represents. Google Search Console's position metric is an average, not a single-day rank. A report quoting a single best day as 'your ranking' can show a #1 that your customers almost never saw. Ask whether every figure is a monthly average or a one-day snapshot.
