Open Google Search Console right now. Look at your impressions for the past three months, then look at your clicks. If impressions are holding or climbing while clicks are flat or dropping, you’re watching AI Overviews happen to your traffic. Your rankings didn’t tank. Your pages are still visible. Google just started answering the question itself, and fewer people are clicking through to check.

This is the pattern we’re seeing across South African client accounts in 2026. It’s not a signal that your SEO broke. It’s a signal that the game changed, and the fix isn’t the same as the old fix.

Here’s what’s actually happening, why the standard response misses the point, and the specific content change that earns a citation rather than just a ranking below one.

What is a Google AI Overview?

A Google AI Overview is the AI-generated summary block that sits above all organic listings. Google pulls content from multiple sources, assembles a synthesised answer, and shows it directly on the results page. The searcher reads the answer and often stops there.

They started rolling out in the US in May 2024 and reached South African search results shortly after. By Q1 2026 they were appearing on 25.11% of all queries in a large-scale study of 21.9 million searches, with some studies measuring appearances on up to 48% of queries depending on the query set.

This matters because the click behaviour around them is severe. On searches where an AI Overview appears, between 80 and 83% of clicks never happen. Most searches were already drifting toward zero-click. AI Overviews accelerated that hard.

Is my traffic drop actually caused by AI Overviews?

Probably, if your impressions are holding and your clicks aren’t.

Open Google Search Console and look at two numbers side by side: impressions and clicks. Impressions count how often your page appeared in search results. Clicks count how often someone actually came to your site. If impressions are growing or stable but clicks are falling, something is intercepting the traffic between the result and your page. In 2026, the most common culprit is an AI Overview sitting above your listing and answering the question without needing to send anyone anywhere.

The second check is query type. Look at which search terms you’re losing clicks on. Informational queries (“what is,” “how does,” “why does”) are triggering Overviews far more than commercial ones. e-commerce and transactional queries trigger AI Overviews only about 4% of the time, compared to around 39% for informational searches. If you’re losing clicks on educational or research content and holding on product or service pages, that pattern confirms it.

Whats the real difference between ranking and being cited?

This is the distinction most guides skip, and it’s the one that matters most right now.

Ranking below an AI Overview is the worst place to be. You’re visible enough to show up, but the Overview absorbs the click. Ahrefs measured this in February 2026: the top-ranking page for a keyword with an AI Overview present sees a 58% reduction in click-through rate compared to the same position without one. You did the SEO work, you earned the ranking, and then Google built a summary above you that answered the question.

Being cited inside the Overview is a different situation. Sites that are included as sources inside an AI Overview see 35% more clicks than sites ranked at the same position where no Overview is present. The searcher read the answer, saw your name as a source, and arrived at your site as someone who’s already been told you’re credible. That traffic also converts differently: AI-referred visitors convert at 4.4 times the rate of standard organic visitors and spend 48% longer on-site.

So the goal shifts. You’re not just trying to rank. You’re trying to be the source Google cites in the answer. Those are related but not the same, and the path to one doesn’t automatically give you the other.

What actually gets you cited inside an AI Overview?

The primary signal is answer structure, specifically whether Google can lift a clean, complete answer from your content without needing to reinterpret or reassemble it.

The mechanism is straightforward. Google’s AI Overview needs to answer a question. It scans content that’s already ranking for that query and looks for text it can use as a source. If the first sentence under your H2 heading is a complete, self-contained answer to the question that heading poses, that’s what gets cited. If you bury the answer in paragraph three after two paragraphs of context-setting, it won’t be found as cleanly, and a competitor whose page leads with the answer will be cited instead.

This is called answer-first structure, and it’s now consistently listed as the top citation factor by Google’s own AI optimization guidance, Ahrefs, and Search Engine Land. It doesn’t replace technical SEO or authority signals. It’s an additional layer on top of them.

Other factors that support citation eligibility:

  • Structured data. FAQPage, Article, and LocalBusiness schema improve how Google reads and categorises your content. It doesn’t guarantee citation, but it makes your content more machine-readable.
  • Fresh content. Google weights recently-updated material more heavily for time-sensitive queries. A page that hasn’t been touched in two years is a harder citation target than one updated in the last few months.
  • Authority signals. Being referenced from other trusted sources tells Google you’re a credible voice on the topic. Citation architecture, earning placements in publications that matter, outperforms keyword density for this purpose.
  • Crawler access. Sites that block Google’s AI crawlers see measurably lower citation rates. It’s worth checking your robots.txt, especially if you’re using Cloudflare, which recently changed its default configuration to block AI bots.

Do AI Overviews affect all searches the same way?

No, and this distinction saves you from restructuring content that doesn’t need it.

Informational queries trigger Overviews heavily. “What is,” “how does,” “why do,” “which is better” type questions are exactly what Google’s AI is designed to answer. If your content strategy is built around educating potential clients before they buy, this is where the impact hits hardest.

Commercial and transactional queries are largely unaffected. If someone searches for a specific product, a local service, or a brand name, they’re usually not getting an AI Overview. The trigger rate for e-commerce queries is around 4%, compared to 39% for informational ones. This means your service pages and product pages are mostly fine. Your blog content and your explainer content are the most exposed.

The practical split: prioritise answer-first restructuring for your educational and informational content first. Apply it to service pages as a secondary pass. Your core commercial pages are at lower risk.

What does this mean for South African businesses specifically?

There’s a real advantage available here that doesn’t exist in more saturated markets.

In the UK and US, the push to restructure content for AI citation has been underway for over a year. The content competing for citations in those markets is already being optimised by well-resourced teams with a head start. South African businesses are competing in a smaller pool. The field of well-structured, citation-ready local content is thinner than it is internationally, which means the effort required to earn citations in South African search is lower than the equivalent effort in a UK or US market would be.

We’ve seen this dynamic in traditional SEO before. A local service business in Johannesburg targeting specific suburbs can see ranking improvements in three to four months that would take twice as long in a competitive English-language market. The same early-mover dynamic applies to AI citations now. The businesses that restructure their content in 2026 are setting an advantage that will be harder to replicate as the field catches up. The ones that wait are watching the window close.

How do I run the diagnostic on my own site?

Check Google Search Console. Look at the Performance report over the past six months. Set it to show impressions and clicks together on the same graph. If impressions are flat or rising while clicks are declining, you’re seeing AI Overview interception.

Then look at which queries are driving the divergence. Click into the Queries tab and sort by impressions. Find the queries where impressions are high but clicks are disproportionately low. Those are the keywords where AI Overviews are most likely intercepting your traffic.

From there, open the actual search results for those queries in an incognito window. See whether an AI Overview is appearing. If it is, check whether your site is cited as a source. If it isn’t, look at the source that is cited and compare how that page opens its sections to how yours does. The difference is usually visible immediately: their first sentence answers the question directly. Yours might not.

That’s the gap to close. Not a new page, not a new domain, not a different keyword. A restructured first sentence under each heading.

The bottom line

The “rankings up, traffic down” pattern is real, and it’s going to keep spreading as AI Overviews reach more queries. The businesses that treat this as a crisis will rebuild their content strategy entirely and waste months. The businesses that treat it as a structural adjustment will change how their pages open each section, fix their crawler access, and start earning citations rather than just rankings.

Citation beats ranking. The traffic that comes from being cited converts better, stays longer, and arrives pre-convinced. The content work that earns citations also strengthens your traditional rankings. It’s the same investment doing two jobs.
